<p>Today&rsquo;s show extends that concept and is inspired by one of the characters from the HBO hit series, <em>True Blood</em>. Sam Merlotte, who owns the bar, is a shape-shifter. He can change forms &ndash; from human to dog and back.</p>
<p>So here&rsquo;s a little behind the scenes here at Bigg Success: we often get asked how we get ideas for our shows. We&rsquo;ve been thinking about this shape-shifting thing for some time as a possible fun topic. Then we saw a Harvard article about <a href="http://blogs.harvardbusiness.org/cs/2009/05/a_new_business_strategy_give_u.html" target="_blank" title="havardbusiness.org: A New Business Strategy">a new business strategy</a>.</p>
<p> The words &ldquo;a shape-shifting enterprise&rdquo; leapt off the page. Voila &#8230; a show was born!</p>
<p> Back to the article &ndash; it discusses how many large companies are starting to outsource core activities in order to focus resources on solving customer problems.</p>
<p> The author postulates that the future value of companies will be the sum total of all their arrangements. Let&rsquo;s emphasis that &ndash; using words we use more often here at Bigg Success &ndash; the future value of businesses, both large and small, will be in the total value of its relationships.</p>
<p> But a key thing to keep in mind is that businesses don&rsquo;t have relationships; it&rsquo;s the <em>people</em> in those businesses who have relationships.</p>
<p> You may have a relationship with a customer who has a problem. How many other customers like this customer have the same problem? With how many do you have relationships?</p>
<p> Once you&rsquo;ve identified that, who in your network can best solve that problem? By becoming the customer&rsquo;s go-to person (or company) &ndash; by delivering the right product or service at the right time for the right price, you&rsquo;ll create value for your business.</p>
<p> The Harvard article we talked about references a <em>Fortune</em> article about<a href="http://money.cnn.com/2009/05/05/technology/mehta_china.fortune/index.htm" target="_blank" title="money.cnn.com: fortune/schooled by China and India"> how Chinese and Indian companies are structuring themselves</a>. The answer: they&rsquo;re positioning themselves to be shape-shifters!</p>
<p> Shape-shifting is a key for us, as entrepreneurs, to survive and thrive in all economic conditions. It extends well beyond outsourcing. It&rsquo;s an even deeper relationship, which will create more opportunities for small businesses to work with large companies. </p>
<h3> To become a shape-shifter:</h3>
<p> <strong>Watch your operating leverage.</strong> The more fixed costs your business has relative to its total costs, the greater your degree of operating leverage. Just like with financial leverage, higher operating leverage can work against us if things take a downturn.</p>
<p> That&rsquo;s one of the secrets to being able to be a shape-shifter. If you keep your fixed costs low, you can quickly maneuver your organization to take advantage of opportunities that may present themselves.</p>
<p> <strong>Seek out strategic alliances.</strong> Explore opportunities to collaborate or joint venture with other people and organizations. The do-it-all-yourself mindset is so yesterday. Focus on what you do best and work with people doing what they do best. This is another key to shape-shifting.</p>
<p> Work with anyone and everyone where it&rsquo;s mutually beneficial, including your competitors. You may find ways to do more together than either of you can do on your own.</p>
<p> Sometimes you may take the lead; sometimes they may take it. You don&rsquo;t care. You&rsquo;re shape-shifting yourself to bigg success!

I think one of the great secrets of being online is that you can test concepts with a relatively small amount of money compared to what it used to cost us in the real world. You find out fairly quickly whether or not that concept can get traction. If it doesn&rsquo;t, you move on. If it does, you keep funding it.

I&rsquo;ve had failures offline and I&rsquo;ve had failures online. I will continue to have many more failures in both worlds. I can tell you, hands down, that I have lost so much less money in my online failures. I&rsquo;m able to jump back in to the next adventure in the blink of an eye online. Whereas when something goes wrong offline, you have a substantial amount more money, overhead or time invested in it. Everything is recoverable in my mind, but it takes longer. It may take months or years. In the online world, I&rsquo;m sort of off and running. I have tried and failed online too many times to count, but that&rsquo;s just part of being an entrepreneur. You&rsquo;re constantly testing. The ability to listen and adapt are critical to survival, whether you&rsquo;re online or offline.

I have no idea how to get started with an online business.&rdquo; What would be some critical, career renegade, first steps for someone like that?

<p> <img src="http://biggsuccess.com/wp-content/uploads/2009/01/jonathan.jpg" border="1" alt="jonathan" style="float: left; margin-right: 25px" />It&rsquo;s interesting. When I started writing this book, I didn&rsquo;t intend for it to have so much online advice, but it turned into a massive encyclopedia of references answering that question. So, if you&rsquo;re interested in blogging, starting an information business, or figuring out how to turn your knowledge into a revenue stream &ndash; not just little products but real businesses &ndash; the book offers a ton of information. It also offers a ton of links and resources to other places where you can go a lot deeper because I don&rsquo;t believe any one book is capable of covering the entire space. Beyond that, though, there is so much free information when you start to explore the blogosphere. I would start out with an idea, with what interests you. Search on it. Find the blogs where people write on a regular basis. To me, one of the critical things for almost anybody who is trying to build a reputation as a leader in any field is blogging. That&rsquo;s something you can leverage into working for someone else or starting your own business. To me, it&rsquo;s an amazing way to position yourself as the go-to person in your field of interest in an astonishingly short period of time. Anybody can start a blog, probably in less than an hour, and it costs almost nothing to do.

<p> <img src="http://biggsuccess.com/wp-admin/images/george.jpg" border="1" alt="george" style="float: left; margin-right: 25px" />I became a renegade because I couldn&rsquo;t find anybody to pay me what I thought I was worth. Then I found out I couldn&rsquo;t afford to pay myself what I thought I was worth. What do you do about that? I had to adjust the value a little bit, but over time it&rsquo;s been just fine!

Let#8217;s get back to the conversation ... ___  ___ ___ Jonathan, I believe that really good entrepreneurs are masters at minimizing risk. I think one of the great secrets of being online is that you can test concepts with a relatively small amount of money compared to what it used to cost us in the real world. You find out fairly quickly whether or not that concept can get traction. If it doesn#8217;t, you move on. If it does, you keep funding it. ___ ___ That#8217;s such a great observation. We were talking briefly before we started recording. You said that it seems like everything I do is a success. And I said, #8220;No, everything that lasts that I do is a success.#8221; ___ Test, listen, adapt ___ Because you have two successful blogs, you have this book and then you have best yoga center in New York? You have the magic touch. ___ ___ I do a lot of different things. I#8217;ve had failures offline and I#8217;ve had failures online. I will continue to have many more failures in both worlds. I can tell you, hands down, that I have lost so much less money in my online failures. I#8217;m able to jump back in to the next adventure in the blink of an eye online. Whereas when something goes wrong offline, you have a substantial amount more money, overhead or time invested in it. Everything is recoverable in my mind, but it takes longer. It may take months or years. In the online world, I#8217;m sort of off and running. I have tried and failed online too many times to count, but that#8217;s just part of being an entrepreneur. You#8217;re constantly testing. The ability to listen and adapt are critical to survival, whether you#8217;re online or offline. ___ Getting started online ___ So for our audience, Jonathan #8211; they may be thinking, #8220;This sounds interesting. I may like to explore this online world. But I have no idea how to build a web site. I have no idea how to get started with an online business.#8221; What would be some critical, career renegade, first steps for someone like that? ___ ___  Step 1 #8211; Buy my book! ___ ___  Ha-ha, good suggestion! Does your book help walk people through that? ___ ___ It#8217;s interesting. When I started writing this book, I didn#8217;t intend for it to have so much online advice, but it turned into a massive encyclopedia of references answering that question. So, if you#8217;re interested in blogging, starting an information business, or figuring out how to turn your knowledge into a revenue stream #8211; not just little products but real businesses #8211; the book offers a ton of information. It also offers a ton of links and resources to other places where you can go a lot deeper because I don#8217;t believe any one book is capable of covering the entire space. Beyond that, though, there is so much free information when you start to explore the blogosphere. I would start out with an idea, with what interests you. Search on it. Find the blogs where people write on a regular basis. To me, one of the critical things for almost anybody who is trying to build a reputation as a leader in any field is blogging. That#8217;s something you can leverage into working for someone else or starting your own business. To me, it#8217;s an amazing way to position yourself as the go-to person in your field of interest in an astonishingly short period of time. Anybody can start a blog, probably in less than an hour, and it costs almost nothing to do. ___ ___ I became a renegade because I couldn#8217;t find anybody to pay me what I thought I was worth. Today we want to talk about overstepping stones.

<p>We&rsquo;re proud residents of the State of Illinois. We&rsquo;re dismayed, however, that our great state has been getting some bad press recently because of the actions of our Governor, Rod Blagojevich. While he hasn&rsquo;t been convicted yet of any wrongdoing, it appears that he&rsquo;s in deep trouble.</p>
<h3>A state of dissatisfaction</h3>
<p> It&rsquo;s rumored that he felt he had reached a stalemate in his career. He wanted to make more money. He even had aspirations of running for President. But even before this scandal broke, his approval rating was incredibly low (the last number we heard was 4%). If you look at the state of our State, you can understand why.</p>
<p> He looked at every opportunity for a stepping stone, which culminated in what appears to be illegal activity. That got us thinking &ndash; we all need stepping stones to help us get to the next level of success.<br /> <br />
<h3> Overstepping the bounds</h3>
<p> But there&rsquo;s a fine line between a stepping stone and what we&rsquo;ll call an overstepping stone.</p>
<p> We abuse our stepping stones when we overstep our bounds. It appears our Governor did this on at least three levels:</p>
<p> <strong>Legal / ethical:</strong> He used his position as leverage to try to garner favors and commitments of which he was the sole beneficiary. At a time when the public lacks trust in their leaders, he has become the poster boy for self-serving activity. He didn&rsquo;t live up to his fiduciary responsibility to the people he serves.</p>
<p> <strong>Next, not now:</strong> He was so focused on what would be next that he failed to do as much as he could have with the now &ndash; his current job. He came into a tough situation, without a doubt, but he hasn&rsquo;t improved it any. If he had focused on doing his current job better, he might have the next one already.</p>
<p> <strong>Seeing people only as links:</strong> He wanted to make more money. He wanted to have more power. He used people to further his ambitions. It appears there was no value placed on people as humans. They were just stepping stones on his personal path to grandeur.</p>
<p> What can we take away from our dear Governor&rsquo;s actions? The best way to advance in your career is to do your best in the position you&rsquo;re in. Serve the people you&rsquo;re supposed to serve, not yourself. Don&rsquo;t overstep your bounds by using people or your position as your stepping stone to the next place. Then your bigg opportunity will come!&nbsp;

<h3>Change and chaos creates opportunity</h3>

I teach Entrepreneurial Finance at our local university. One of the things we talk about is that entrepreneurship is the science of change. There&rsquo;s a quote in your new book that I just love, &ldquo;The rush from stability is a huge opportunity for you.&rdquo; Change does create opportunity for all of us, especially small business people.

There was a farm and a craftsman so technology and markets never changed. It was almost impossible to cause your station in life to adjust in your lifetime. When someone would come along, like <a href="http://www.bbc.co.uk/history/historic_figures/wedgwood_josiah.shtml" target="_blank" title="Josiah Wedgwood">Josiah Wedgwood</a>, and go from being an itinerant potter to a multi-millionaire, that was a once in a lifetime experience per country. Now it happens weekly. Now we&rsquo;re seeing that all of the change and chaos creates opportunity. There&rsquo;s no doubt in my mind that we&rsquo;re going to see newly minted millionaires all over the world because of this chaos. We&rsquo;re going to see newly influential musicians because of the meltdown of the music industry. If the music industry had stayed the way it was, the only way that you were going to become popular was by running into Neil Young&rsquo;s <em>A&amp;R </em>guy and hope he liked you. Now someone like <a href="http://www.jenchapin.com/" target="_blank" title="Jen Chapin">Jen Chapin</a> can come along, become popular, and have a following just because she deserves it, not because of someone she knows.

<h3>You know it don&rsquo;t come easy</h3>

When the status quo doesn&rsquo;t work anymore, it forces you to be innovative. Innovation is exciting and that creates that passion that you talk about that creates that tribe that wants to follow you and talk about you.

Most people who want to make change are fine with that. They&rsquo;re fine with the fact that&rsquo;s it going to take time, effort, dedication and risk in order to make this stuff happen. They just want to know it&rsquo;s possible. And it is possible if you&rsquo;re willing to do the work. <a href="http://sethgodin.typepad.com/" target="_blank" title="Seth Godin&#39;s blog">My blog</a> was not popular for years and years and years. As an entrepreneur, I have failed literally dozens of times before I had success. But I knew it was possible. Once I knew it was possible, then it was worth all the effort.

But most of them don&rsquo;t want to be entrepreneurs. If you want to be an entrepreneur &ndash; if you want to run your own decision base &ndash; then the thought of the alternative helps you focus. But the other thing is, my friend <a href="http://www.zigziglar.com/" target="_blank" title="zigziglar.com">Zig Ziglar</a> has this phrase which is, if he&rsquo;s only going to succeed one out of ten times, that means every &ldquo;No&rdquo; gets him one &ldquo;No&rdquo; closer to nine. Nine &ldquo;No&rsquo;s&rdquo; is great because the tenth one is going to be a &ldquo;Yes.&rdquo; I felt like, as long as I kept surviving, that was success. Entrepreneurs who survive long enough, sooner or later, are successful.

A tactic that&rsquo;s a dead end, that isn&rsquo;t working and that isn&rsquo;t helping you be the best in the world, should be abandoned. I would include in that a career choice &ndash; like sticking with a particular radio station. That&rsquo;s a tactic. But a strategy &ndash; a strategy that says I&rsquo;m going to be a successful solo entrepreneur or I am going to make it as a musician &ndash; isn&rsquo;t so easily abandoned. That&rsquo;s what keeps you pushing through the dip.

Toward the end of Tribes, you talk about how some people are going to rip on you about the style of this book and the way you&rsquo;ve written it. George and I absolutely loved it. It&rsquo;s such an easy read; it flows so nicely. What&rsquo;s the problem with it?

The problem with it is I don&rsquo;t tell you what to do tomorrow. I don&rsquo;t say, &ldquo;If you&rsquo;re a dummy, here are the twelve steps.&rdquo; I don&rsquo;t give you a checklist. I don&rsquo;t give you a list of tactics or tools or copy you can lift and use as your own. Part of the essence of being a leader is that you&rsquo;re going to have to lead differently than the guy before you. Part of the essence of being a leader is that every tribe demands its own style of leader. No one else can do that. You have to figure it out. That&rsquo;s frustrating for some people.

The reason I do that is because then they put that structure in place. By doing that, they learn how to be an entrepreneur. It&rsquo;s helpful I think. With your book, you read it and create those checklists yourself.

This summer, I had some interns. The way that I ran the application process is that I invited the 160 people who applied to join a <em>Facebook</em> group. Then I didn&rsquo;t tell them what to do; I just watched. It was really interesting because, of the 160, twenty immediately took charge &ndash; planning activities, posting interesting notes, and starting conversations. The remaining 140 waited to be told what to do. And I imagine you can guess who I considered hiring.

One of the things we talk about is that entrepreneurship is the science of change. There#8217;s a quote in your new book that I just love, #8220;The rush from stability is a huge opportunity for you.#8221; Change does create opportunity for all of us, especially small business people. ___ ___ We can look back, before the Industrial Revolution, to when there was a king so the politics never changed. There was a farm and a craftsman so technology and markets never changed. It was almost impossible to cause your station in life to adjust in your lifetime. When someone would come along, like Josiah Wedgwood, and go from being an itinerant potter to a multi-millionaire, that was a once in a lifetime experience per country. Now it happens weekly. Now we#8217;re seeing that all of the change and chaos creates opportunity. There#8217;s no doubt in my mind that we#8217;re going to see newly minted millionaires all over the world because of this chaos. We#8217;re going to see newly influential musicians because of the meltdown of the music industry. If the music industry had stayed the way it was, the only way that you were going to become popular was by running into Neil Young#8217;s A#38;R guy and hope he liked you. Now someone like Jen Chapin can come along, become popular, and have a following just because she deserves it, not because of someone she knows. ___ You know it don#8217;t come easy ___ It#8217;s very empowering. When the status quo doesn#8217;t work anymore, it forces you to be innovative. Innovation is exciting and that creates that passion that you talk about that creates that tribe that wants to follow you and talk about you. ___ ___ That#8217;s it, but I#8217;m nervous about one thing.
